02WEEK TWO

The Org Chart Audit

Most CEOs draw the wrong org chart. They draw who works for the company today. We draw who you'll need in 18 months — then reverse-engineer hires, promotions, and departures.

  • The "future state" org chart vs. the "current state" — and why most founders confuse them
  • How to identify the load-bearing role you haven't hired for yet
  • When to promote vs. when to hire from outside (the 60/40 rule)
  • How to spot a culture-killer in the first 30 days, not the first 18 months

03WEEK THREE

The Operating Cadence

The cadence is what runs the business when you're not in the room. We build yours: weekly, monthly, quarterly. Mondays especially matter. By Friday of week 3, you'll have a written operating cadence — and you'll have run your first one.

  • OKRs that actually move the needle (vs. OKRs that produce theater)
  • The RACI matrix for cross-functional decisions
  • Quarterly business reviews: how to run them, who attends, what closes them

  • Build your Monday agenda live (as a group)
  • OKR-writing critique: pods rotate everyone's draft OKRs through the room

04WEEK FOUR

The Financial Model

The hardest week. We build a real 3-statement financial model from scratch — together, in real time, with you working on your business. By Friday you'll have a model you can defend in front of investors.

  • The 3 statements (P&L, BS, CF) and why most founders miss the cash flow
  • Cohort metrics: LTV, CAC, payback — when to actually use them
  • Building scenarios: base, bull, bear · what each one shows
  • Stress-testing runway: what kills you, in what order

  • Live model-building from one student's actuals (rotates across cohorts)
  • Pod swap: trade your model with another pod, give 3 critiques each

05WEEK FIVE

Hard Conversations

Six conversations every founder is bad at — and that the cohort fixes. Roleplay-heavy week.

The six conversations

  • Firing well — when to do it, how to do it, what to say (and not say)
  • PIPing — when a PIP is the right move vs. when it's procrastination
  • Promoting well — including the "you didn't get it" conversation
  • Negotiating with investors — the question every term sheet review has missed
  • Investor updates — how to write them so investors actually engage (and don't panic)
  • The board meeting "no" — how to disagree with your board without losing them

Three written email templates · one termination · one investor update · one disagreement-with-the-board memo. Pod-reviewed.

06WEEK SIX

The 90-Day Plan
